Search ranked you. Now AI has to cite you.

SEO earns a place in the results. AEO earns a place in the answer. Buyers now use both.

For twenty years, visibility meant ranking. A prospect typed a query, scanned ten blue links, and clicked. Search engine optimization (SEO) was built for that behavior, and it still matters. But a growing share of research now ends before the click.

In a July 2025 analysis of real browsing data from 900 U.S. adults, Pew Research Center found that Google users who saw an AI-generated summary clicked a traditional search result in 8% of visits, compared with 15% when no summary appeared. Links inside the summary itself were clicked in about 1% of visits.1 Most visits with an AI summary did not lead to a click on a search result.

The same shift is happening beyond Google. In 2024, Gartner predicted that traditional search engine volume would fall 25% by 2026 as AI chatbots and virtual agents became "substitute answer engines."2 Buyers are also using AI during purchases: in Gartner's survey of 646 B2B buyers conducted in 2025, 45% said they had used AI during a recent purchase.3

Two disciplines, one source

Answer engine optimization (AEO) is the practice of making your expertise easy for AI systems to find, understand, and cite. It overlaps with SEO, but it asks a different question. SEO asks whether a page will rank. AEO asks whether a model, assembling an answer from many sources, will trust your firm enough to name it.

Both reward clear structure, genuine expertise, and pages that answer real questions. AEO puts more weight on four things SEO could sometimes live without:

  • Consistency. If your website, directory listings, and published material describe your services differently, an AI system has no stable fact to repeat.
  • Evidence. Claims tied to named sources, dates, and credentials are easier to cite than claims that stand alone.
  • Structure. Direct answers, clear headings, and structured data let a system lift an accurate passage without guessing.
  • Coverage. A model answering "who handles this for firms like mine" needs to find you described in those terms, on your own site and beyond it.

Where firms go wrong

The common mistake is treating AEO as a new channel that needs new content. Firms commission a batch of AI-oriented articles and leave the underlying record untouched. The service pages still contradict the proposal deck. A partner's biography lists a practice area the firm dropped two years ago. The model notices, and it either hedges or cites someone else.

The better sequence starts with the source of truth. Settle what the firm does, for whom, and with what evidence. Publish that consistently. Then build content that answers the questions buyers actually ask, with every page tied back to that record.

What to measure

Rankings and traffic still matter, but they no longer tell the whole story. A firm can hold its position in search and still lose visibility if the answer above the results names a competitor. We track both: where the firm ranks, and whether it appears, accurately described, when its buyers' questions are put to the major AI platforms. No one can guarantee either outcome. Both can be measured, and both respond to the same disciplined work.

The practical takeaway

SEO and AEO are not competing budgets. They are two readers of the same material. Firms that give both a clear, consistent, well-sourced account of what they do will be found in the results and named in the answer. Firms that optimize for only one will increasingly be missing from the other.
